The commercial leadership gap in European hard tech

575 of 1,308 European hard tech companies that publish a leadership team have no identified commercial leader — 43.9%. No chief commercial, revenue, sales or marketing officer, and no VP, Head or Director of sales, revenue, commercial, marketing, business development or growth.

What was measured

Every company on the watchlist is checked against its own website — team, about, leadership and management pages, then its newsroom and careers page. Each is recorded in one of three states: a commercial seat exists; the company publishes a leadership team and it contains no commercial role; or the company publishes no leadership team at all.

The denominator is deliberately narrow: only companies we have checked and that publish a team. A company that publishes nothing tells us nothing, and counting its silence as an absent leader would inflate the number. That exclusion is why the figure below is lower than it could be made to look.

Two sub-findings are worth separating out: 47 companies publish no commercial leader and are currently advertising for one, and in 11 the commercial seat was vacated and never refilled.

Why it concentrates where it does

The gap is a stage property, not a sector one. It clusters in early-stage companies across quantum, photonics and defence, where the founder is still the person selling. That is a workable arrangement until the first serious enterprise or government procurement cycle, at which point the absence becomes a constraint on revenue rather than a staffing preference.

Of 1,308 companies that publish a leadership team and that we have checked, 575 — 43.9% — show no commercial leader: no CCO, CRO, CSO, CMO, or VP/Head/Director of Sales, Revenue, Commercial, Marketing, Business Development or Growth.

How is the denominator defined?

Only companies we have actually checked AND that publish a leadership team. Companies that publish no team at all (403), diversified groups whose commercial leadership sits below a group board (40), and companies not yet checked (53) are excluded. Absence of a published team is not evidence of an absent leader, so counting those would overstate the gap.

Does a founder or CEO who sells count as a commercial leader?

No. A founder, CEO, CTO or COO without a commercial title is not counted as a commercial seat. A CEO doing the selling is the finding, not the exception.

How current is this?

The dataset is re-checked daily; this page was generated on 2026-09-26 from 1,804 watched European hard tech companies and 1,053 mapped commercial seats.
